Supplier risk assessment for small and mid-size manufacturers
A clear view of where your supply base could stop production, built from your own purchasing data, with a short list of actions. Contact us first, scope agreed before we start.
Who it’s for
This is for manufacturers that depend on purchased parts and want to know where the weak points are before a supplier fails.
- Plants with critical parts from one supplier or one country.
- Companies hit by tariff changes or long ocean lead times.
- Teams asked by customers or lenders to show how supply risk is managed.
- Purchasing groups without the time to review the whole supplier base.
- Owners who want a risk picture before renegotiating or resourcing.
What the assessment looks for
Most supply disruptions in small plants trace back to a few patterns that are visible in purchasing data if someone looks:
- Single-source or sole-source parts with no qualified alternative.
- Heavy dependence on one country or region for a product family.
- Suppliers whose delivery performance is slipping.
- Parts whose lead time is longer than your planning horizon.
- Small suppliers that represent a large share of your critical spend.
What the engagement includes
The assessment is practical and sized for a small purchasing team. It typically covers:
- A part-to-supplier map for your critical and high-spend items.
- Concentration by supplier, country and product family.
- Delivery and lead-time review from purchase order history.
- A simple risk score for each critical part, based on agreed criteria.
- Mitigation options per risk: second source, buffer stock, redesign or contract terms.
- A monthly review routine so the picture stays current.
How it works
1
First conversation
We agree which parts and suppliers matter most.
2
Data pull
We use PO history, item master and supplier lists from your ERP.
3
Assess
We map exposure, score risks and test them with your buyers.
4
Act
We hand over the risk register and a ranked action list.

Built from data you already have
Large-company supplier risk tools rely on paid databases and big supplier lists. For a plant with a few hundred active suppliers, most of the insight is already in your own purchase orders and item master. We start there, then add public information, such as country tariff changes, where it matters.
For background, read our guides to single-source supplier risk and supplier diversification strategy. If customers ask for origin or material evidence, see supplier compliance documentation.
The assessment also gives you a better basis for supplier conversations. When you know which parts are most exposed, you can ask the right suppliers about capacity, sub-tier sources and contingency plans, and agree simple early-warning signals, such as notice of lead-time changes, rather than learning about problems when a shipment is already late.
How we score and rank risk
A useful risk register is short enough to act on. We agree a handful of criteria with you at the start, for example whether a part has a qualified alternative, how concentrated it is by supplier and country, how long its lead time is and how reliably the supplier delivers. Each critical part gets a simple score on those criteria.
Scores alone do not change anything, so each high-risk part also gets an option list. Some risks are best handled with a buffer of stock, some with a second source, some with contract terms such as capacity commitments, and a few with a design change that opens up more suppliers. The cost and effort of each option are noted in plain terms so you can prioritize.
We test the findings with your buyers before finalizing them. They often know about risks that do not show in the data, such as a supplier changing ownership or a key person retiring, and those insights go into the register.
The result is a living document. The monthly review we hand over uses the same data pulls, so the register can be refreshed in an hour or two rather than rebuilt from scratch.
What to include when you contact us
A first look at supplier risk needs only a few exports. If you can, bring:
- Your top purchased parts by annual spend, with the supplier and country of origin.
- Twelve months of purchase order history with promised and received dates.
- A list of parts you already know are single-source.
- Any recent supply problems, such as late shipments, allocation notices or price increases.

Do you audit suppliers on site?
No. This is a desk-based assessment from your data and public information. If an on-site quality audit is needed, we can help you define what it should check.
How many suppliers can you cover?
We focus on critical and high-spend parts first, then extend coverage as needed.
Will this tell us which supplier to drop?
It shows where risk sits and the options for each. Sourcing decisions stay with your team.
Does this include tariff exposure?
Yes. We flag parts whose cost or supply is exposed to tariff changes, and you can model the effect with our tariff calculator.
How do we keep it up to date?
The handover includes a simple monthly review using the same data, so your buyers can refresh it.
