AI supply chain consulting for food and beverage manufacturers

Forecasting, inventory and data help for small and mid-size food and beverage makers, with AI used only where it earns its place. Contact us first, scope agreed before we start.

Who it’s for

This is for food and beverage manufacturers balancing fresh demand, short shelf lives and tight margins.

  • Specialty food, snack, bakery and beverage producers with growing SKU counts.
  • Co-packers and private-label manufacturers planning for several customers.
  • Plants with seasonal or promotion-driven demand.
  • Teams writing off expired ingredients or finished goods.
  • Businesses whose lot records are hard to pull together quickly.

Planning problems specific to food and beverage

Short shelf life turns ordinary planning mistakes into waste. Typical issues include:

  • Forecasts that miss promotions, seasonality and new customer launches.
  • Ingredient and packaging minimums that force over-buying.
  • Inventory policies that ignore shelf life and first-expired-first-out.
  • Production schedules that change daily, upsetting purchasing.
  • Lot and supplier data spread across systems and paper.

What the engagement includes

We combine supply chain basics with AI where it helps. Typical scope:

  • A baseline demand forecast by product family, with promotions and seasonality flagged.
  • A test of whether an AI or machine learning forecast beats the baseline on your data.
  • Shelf-life-aware safety stock and order rules for ingredients and packaging.
  • A monthly S&OP routine linking sales plans, production and purchasing.
  • Organized lot, ingredient and supplier data so records can be pulled quickly.
  • Training for planners and buyers.

What we do and do not do on food safety

Lot and supplier records matter for traceability. We help organize that data so it is complete and quick to retrieve. We do not provide food safety, FSMA or regulatory compliance advice, and we do not certify compliance; those decisions stay with your food safety team and advisers.

For the forecasting side, read what to check before buying AI demand forecasting software and what a demand planning consultant does. For the wider AI offer, see AI supply chain consulting.

Packaging deserves its own attention. Printed films, labels and cartons often carry the longest lead times and the highest minimums, and a label change can strand stock overnight. We include packaging in the planning rules and the monthly meeting, so changes to artwork, customers or volumes are seen early enough to adjust orders and avoid write-offs. Where artwork changes are planned, we agree a run-out quantity for the old packaging before the new design is ordered, and track it in the same monthly review.

Testing AI forecasting the fair way

Many forecasting tools promise better accuracy. The fair way to test that claim is on your own history: build a simple baseline forecast, measure how it would have performed over recent months, and compare any AI or machine learning forecast against it on the same items and periods.

In food and beverage, the comparison should include the moments that matter most: promotions, seasonal peaks and new product launches. A tool that does well on steady items but misses promotions may not reduce waste where it counts.

Forecasts only help if they change what is made and bought. That is why we connect the forecast to inventory rules that respect shelf life, and to a monthly planning meeting where sales, production and purchasing agree the plan. Ingredient and packaging minimums are part of that conversation, because they often drive over-buying more than the forecast does.

If the test shows the baseline is good enough for now, we will say so. A clear process on simple tools is better than an expensive model nobody trusts.

What to include when you contact us

A short data snapshot lets us judge quickly where to start. If you can, bring:

  • Your top products by volume, with typical shelf life.
  • Recent examples of waste, write-offs or shortages.
  • How forecasts are made today and who owns them.
  • Ingredient and packaging minimum order quantities for your main suppliers.

Frequently asked questions

Will AI forecasting reduce our waste?

It may help, but we do not promise a result. We test any AI forecast against a simple baseline on your own data before you rely on it.

Do you help with FSMA compliance?

No. We organize lot and supplier data. Compliance decisions belong to your food safety team and advisers.

We are a co-packer. Does this still apply?

Yes. Planning for several customers with different forecasts and packaging is a common starting point.

What data do we need?

Two to three years of sales or shipment history, current inventory with expiry dates and supplier lead times. We can start with what you have.

Do we need new software?

Not to start. We work from your ERP or spreadsheets and recommend tools only if they clearly help.
